About the Company
Our client is an early-stage B2B SaaS company using AI to help businesses create personalized video experiences at scale.
Like many seed-stage SaaS companies, they had built the product. The next challenge was figuring out how to consistently put that product in front of the right buyers and convert that attention into revenue.
But at this stage, there was no proven playbook.
The company needed to test acquisition channels, increase inbound demo requests and work out which parts of the GTM engine could actually scale. At the same time, its sales team was spending valuable hours on repetitive CRM and operational work instead of talking to prospects and closing opportunities.
They didn’t just need more leads.
They needed a demand generation and sales operation system capable of supporting growth without continuously adding people or manual work.
That’s where Growth9 came in.
The Challenge
Early-stage GTM is rarely as simple as choosing a channel and increasing the budget.
The company was still figuring out where predictable demand would come from.
Should they invest more heavily in paid acquisition? Could organic search become a meaningful source of demos? What role should content and media buying play? Which channels would generate pipeline rather than vanity traffic?
Every experiment consumed money and time, so getting the channel mix wrong could become expensive quickly.
There was also another problem sitting further down the funnel.
A significant amount of the sales team’s time was being consumed by tasks that had nothing to do with selling — updating CRM records, routing leads, tracking deals and preparing reports.
For a seed-stage company with limited resources, that is more than an operational inconvenience. Every hour an AE or SDR spends maintaining systems is an hour they aren’t spending moving revenue forward.
So Growth9 had two interconnected problems to solve:
- Create a predictable inbound demand engine
- Remove operational friction so the sales team could actually capitalize on that demand
What we did for them?
We approached the engagement from both sides of the revenue equation.
Instead of concentrating entirely on generating more leads, Growth9 worked on increasing demand while simultaneously building the infrastructure needed to process that demand efficiently.
Here’s what we did:
- Built a multi-channel demand generation engine: We didn’t want the company’s growth to depend on a single acquisition channel. Growth9 built a demand strategy combining SEO, paid advertising, content marketing and media buying.
Each channel played a different role. Paid campaigns helped capture existing demand quickly, while SEO and content helped create a more sustainable inbound acquisition engine.
The objective wasn’t simply to increase website traffic. We were building a system capable of consistently generating sales conversations.
- Turned Google Ads into a high-efficiency acquisition channel: Paid acquisition became one of the strongest parts of the GTM engine.
Through continuous campaign testing and optimization, Google Ads achieved a 14%+ click-through rate and 18%+ conversion rate, ultimately producing approximately 8X-10X ROI.
Rather than treating paid media as a traffic channel, every campaign was optimized around its ability to generate commercially valuable actions.
- Automated the repetitive work slowing down sales: Generating more opportunities would have created another problem if the sales team still had to manage every step manually.
So we looked at the repetitive work consuming their time and automated approximately 90% of recurring CRM tasks.
That included processes such as:
- Lead routing
- Deal tracking
- CRM updates
- Reporting
This meant incoming opportunities could move through the revenue operation with far less manual intervention, giving SDRs and AEs more time to focus on actual sales conversations.
- Built reporting into the GTM operation: As acquisition activity increased across multiple channels, the team needed to understand what was actually contributing to pipeline.
We structured the GTM operation so campaign performance, lead movement and deal activity could be tracked without relying on constant manual reporting.
This gave the company better visibility into what was working and allowed the team to make faster decisions about where to invest.
- Strengthened the email infrastructure: Acquisition doesn’t stop when somebody enters the CRM.
We also set up the company’s email infrastructure with deliverability in mind, helping ensure outbound and automated communications had a stronger chance of reaching prospects’ inboxes rather than disappearing into spam.
That gave the wider GTM engine a stronger foundation as volume increased.
The Results
Once the demand generation and sales operations systems began working together, the company was able to scale inbound pipeline without creating the same increase in manual workload.
The engagement produced:
- More than $300K in inbound pipeline every month
- 150+ inbound demo requests per month
- 14%+ CTR from optimized Google Ads campaigns
- 18%+ Google Ads conversion rate
- Approximately 8X-10X ROI from Google Ads
- Around 90% of repetitive CRM tasks automated
- A more efficient GTM operation that allowed the sales team to spend more time selling rather than maintaining systems
Takeaway
The breakthrough wasn’t simply finding a channel that generated leads.
It was building the machinery around those leads.
A company can double its demo requests and still fail to grow efficiently if its salespeople spend half their time routing leads, updating deals and producing reports. Likewise, automating CRM processes means very little if there isn’t enough qualified demand entering the system.
Growth9 worked on both problems at the same time.
We built a multi-channel demand generation engine, turned paid search into a profitable acquisition channel and automated most of the repetitive operational work sitting between marketing and sales.
The result was a GTM system generating $300K+ in inbound pipeline and 150+ demo requests every month, while automating approximately 90% of recurring CRM work.
That’s what a scalable GTM engine should do: create more revenue opportunities without creating the same increase in operational complexity.
At Growth9, that’s the system we aim to build — finding the channels that can generate demand, fixing the infrastructure behind them, and giving sales teams more time to do what actually produces revenue.
